Khan Lab School: Building Strategic Benefits Infrastructure for Educational Innovation

This post explores how Khan Lab School challenged the common assumption that controlling benefits, costs, and investing in employee experience are competing priorities. By partnering with PBO Advisory Group and taking a data-first approach to benefits restructuring, the school achieved results that have sustained for more than four years, proving that strategic design can create value on both sides of the equation.

  • Strategic benefits optimization can reduce costs and improve employee experience simultaneously
  • Data-driven benchmarking against comparable schools is the foundation for effective benefits design
  • Clear contribution structures (like monthly premium caps) create predictability for both the school and employees
  • Compliance-ready documentation eliminates inconsistent messaging and strengthens risk management
  • A well-designed benefits strategy can sustain results for years without requiring annual reinvention

Established in 2014, Khan Lab School is a non-profit, independent K-12 school in Mountain View, California. The school specializes in mastery-based learning and a forward-thinking approach to education, based on founder Salman Khan’s vision outlined in his 2012 book, The One World Schoolhouse. Khan Lab School has built a reputation for educational innovation, attracting mission-aligned educators committed to reimagining K-12 education.

The Strategic Vision

Khan Lab School’s leadership had successfully launched and scaled an innovative educational model, attracting national attention. Planning to strengthen their competitive position in the Bay Area’s demanding talent market, leadership identified strategic priorities that would enhance both employee satisfaction and financial stewardship.

These priorities included building transparent benefits communication that managers could deliver confidently, benchmarking contribution levels against comparable independent schools, establishing scalable processes with built-in compliance, and implementing a strategy to control long-term cost growth, which for many educational institutions averages 5-8% annually.

Leadership chose to partner with PBO Advisory Group to build the benefits infrastructure their vision required.

The PBO Approach

PBO Advisory Group was initially engaged to manage Benefits Open Enrollment. Upon assessment, the team identified an opportunity to deliver significantly greater strategic value through comprehensive benefits restructuring.

PBO pulled detailed enrollment data and analyzed actual employee benefit usage and costs. The team benchmarked against comparable Bay Area independent schools, then modeled multiple contribution scenarios using actual enrollment data to assess the impact on both school costs and employees’ out-of-pocket expenses.

The team developed a one-page Benefits Overview Document that serves as a compliance-ready single source of truth. Employer contributions were standardized using clear monthly premium caps. PBO also built comprehensive communication tools, including a before-and-after comparison spreadsheet, an Open Enrollment presentation, and recruiting-ready materials, as well as scalable annual renewal processes.

The Results

The strategic benefits of restructuring delivered an immediate impact and have continued to generate value for more than four years.

  • 12% reduction in overall benefits costs
  • 73% of employees saw lower out-of-pocket expenses
  • Under 3% annual cost increases for 4+ consecutive years
  • 4+ years of sustained success with the same benefit renewal strategy

Beyond the financial performance, employee understanding and appreciation of benefits improved dramatically. Clear documentation created a consistent, confident experience for both managers and staff.

Client Perspective

“PBO Advisory Group didn’t just help us manage open enrollment. They fundamentally transformed how we approach employee benefits. The clarity and structure they brought to our benefits program have made a tangible difference in employee satisfaction and retention.”
